Commiserations! It's not a nice job! I take it yours is a right hand drive car? If so, unfortunately, there's no way (that I know of) to get to it without taking the dash out. A company called "Cardisc" in the USA do a CD with a video on it of how to do the job and it is very helpful. It's obviously for a left hand drive car but there are only relatively minor differencesfor RHD. The worst job (in my opinion) is getting the outboard face vents out of their ducts without breaking them. There is also a company (in Australia I think) doing metal gears for the stepper motors but they were very expensive. Incidentally, on my car, when this happened, the fault wasn't the stepper motor but the plastic drive from it to the rotating drum inside the heater box. This is a white plastic female "T" shape which had cracked and half of the "T" was in the bottom of the heater box. If I was doing the job and it was NOT cracked, I'd be inclined to reinforce it anyway. I just Araldited a ring of copper central heating pipe (which was all I had of the right bore) round the plastic to stop it cracking.
