Glow plugs

I recently noticed a puff of smoke when starting my 20v in the morning, so I decided to replace the glow plugs. I was amazed to find out only one plug was working.Yes 4 heater plugs not working, and my 20v 156 with 154K still started quickly with just a puff of smoke.
Now with the new heater plugs the alfa dosent start noticably quicker bur the smoke has gone.

Next winter I will disconnect all 5 glow plugs to see who the Alfa starts.
I dont know how many of my glow plugs were down last winter,and I WONDER ARE GLOW PLUGS REALLY NECESSARY in direct injection engines.

About 12 years ago a pal decided to replace the glow plugs in his montego (2.0 Perkins) sadly he destroyed the head trying to remove 2 of them,he was later told he should have left them alone as they weren't needed.

They didn't work on one of my previous 10vs due to the glowplug ECU packing up. Still started fine all the way through winter (not a particularly cold one) - with adjustable injection timing starting is a lot easier than on old injection-pump engines.
